How a US brand turned a sketch into 10,000 beech alphabet blocks in 75 days — design, DFM, sampling, testing, production and shipping, with 3 weeks saved.

Case Study: Custom Educational Blocks for a US Client — From Design to Mass Production
A US educational publisher wanted a differentiated classroom product: FSC-certified beech-wood alphabet blocks with laser-engraved letters, custom colors and a retail-ready box — 10,000 sets, first batch, before the school season. This is how the project ran from a concept sketch to shipped containers in 75 days.
The Challenge
The client had a strong brand and a tight deadline but no manufacturing experience. The spec had to satisfy EN71 and ASTM F963 simultaneously, use FSC-certified beech, and keep a unit cost that worked at their retail price point.
The Process: Six Stages, No Wasted Weeks
- Requirements workshop (Day 1–3): locked the block count per set, letter set, engraving depth and box size.
- 3D design & rendering (Day 4–8): full visual approval before any wood was cut.
- DFM review (Day 9): optimized engraving depth and edge radius for CNC yield.
- CNC sample (Day 10–17): physical samples shipped for hand-feel approval.
- Parallel certification & packaging (Day 18–45): EN71/ASTM testing and box artwork ran while tooling was prepared.
- Mass production, QC and shipping (Day 46–75): 10,000 sets with per-batch paint testing and pre-shipment inspection.
Three Decisions That Saved About Three Weeks
- Laser engraving instead of pad printing: eliminated a paint station and a drying cycle while improving durability.
- Paint colors locked at sample stage: certification tests were run on the exact production formula, so no retesting after approval.
- Box artwork approved in parallel: packaging was ready the day the last block was made.
The Results
- 75 days from sketch to ocean shipment
- 10,000 sets delivered with zero major defects at pre-shipment inspection
- Full EN71 + ASTM F963 + FSC documentation shipped with the goods
- Repeat order placed before the first container cleared port
What This Means for Your Brand
Custom production is not inherently slow — it is slow when steps run serially and requirements arrive late. With a disciplined parallel workflow, a first custom run can fit inside one selling season.
